HPF Experimental Validation: Multi-Strategy Portfolio Optimization for Ukrainian Pharmaceutical Markets
Abstract
This chapter presents the full experimental validation of the Holistic Portfolio Framework (HPF-P) on a synthetic but econometrically realistic pharmaceutical portfolio dataset representing the Ukrainian market. The experimental design employs five distinct company scenarios spanning the breadth of market conditions encountered by domestic manufacturers — from the stable generics environment of Farmak to the extreme war-disrupted volatility context of Zdorovye (Kharkiv). The evaluation methodology applies 500-path Monte Carlo time-series simulation over a 12-month forecast horizon across eight portfolio optimization strategies. Results demonstrate that the HPF-Ensemble strategy achieves a revenue gain of 38.2% over the equal-weight baseline while maintaining superior risk-adjusted performance (Sharpe ratio improvement: +0.84). The DRI diagnostic framework correctly assigns Decision Readiness Level (DRL) classifications consistent with data quality heterogeneity across all 20 SKUs in the portfolio. These findings validate HPF-P as a rigorously grounded, practically deployable decision-support tool for pharmaceutical portfolio management under conditions of elevated market entropy.

- Objective O3 (Risk characterization): Quantify the risk-adjusted performance advantage of the HPF framework using standard financial econometric metrics (Sharpe, Sortino, Calmar, VaR-95, CVaR-95, Maximum Drawdown).
- Objective O4 (Scenario robustness): Establish that HPF performance advantages persist across qualitatively distinct market regimes, from stable generics-dominant portfolios to war-disrupted extreme-volatility environments.
The experimental design follows principles established for simulation-based validation in pharmaceutical decision science (Wiklund & Bjork, 2010; Girotra et al., 2007), with synthetic data generated to match empirical distributions characteristic of the Ukrainian pharmaceutical market as documented in Chapter 1.
4.1.2 Dataset Description
Portfolio Structure
The experimental dataset comprises a 20-SKU portfolio representing a synthetic mid-tier Ukrainian pharmaceutical company operating across five therapeutic areas: cardiovascular drugs, antibiotics, analgesics/anti-inflammatories, vitamins/supplements, and respiratory medications. The portfolio is designed to reflect the structural heterogeneity typical of domestic manufacturers in the Ukrainian generic-dominant market segment (Proxima Research, 2025).
The temporal coverage spans 36 months (January 2022 to December 2024), providing three complete annual cycles with deliberate variation in data completeness. Monthly revenue and quantity observations are generated using the Fourier-trend data generation model consistent with the HPF-P specification (SPEC v2.0, Section 5.2):

SKU Tier Classification
In accordance with the HPF-P specification, the synthetic portfolio includes three SKU tiers reflecting characteristic pharmaceutical product lifecycle positions:
- Stars (approx. 30%, 6 SKUs): High-growth, low-volatility products — primarily analgesics, high-margin OTC generics, and established cardiovascular generics. These represent the dominant revenue drivers.
- Stable (approx. 40%, 8 SKUs): Moderate-growth, moderate-volatility products — typical of mature respiratory, antibiotic, and diabetes therapy areas in the Ukrainian context.
- Declining/Specialty (approx. 30%, 7 SKUs): Products experiencing volume compression, with elevated data uncertainty or supply chain disruptions; one product actively winding down (Discontinued_A).
This structure reflects the empirical portfolio composition observed in mid-tier Ukrainian pharmaceutical manufacturers (Farmak annual report, 2023; Darnitsa sustainability report, 2024).
4.1.3 Five Company Scenarios
The HPF-P client-side engine implements five predefined company scenarios representing distinct market contexts characteristic of the Ukrainian pharmaceutical industry (SPEC v2.0, Section 5.1). Each scenario modifies the underlying data generation parameters — volatility regime, growth trajectory, and structural completeness — to stress-test the HPF framework across a spectrum of real-world conditions.

Scenario S1: Farmak represents the baseline stable-market condition. Farmak’s dominance of the Ukrainian generic segment (market leadership since 2019, Proxima Research 2025) provides a benchmark for HPF performance in near-ideal information conditions. Low volatility and moderate growth imply that DRI scores cluster in the DRL-4/DRL-5 range, enabling the full optimization suite.
Scenario S2: Darnitsa differs from Farmak primarily in portfolio size (15 vs. 18 active SKUs) and a slightly higher proportion of reimbursement-dependent products, introducing moderate regulatory uncertainty in the R4 dimension.
Scenario S3: Arterium introduces medium-volatility conditions arising from the branded-generic positioning of its product range. Brand equity premia create non-stationary price dynamics that increase effective coefficient of variation and reduce DRI R2 scores.
Scenario S4: Yuria-Pharm represents the high-growth, medium-risk profile of an injectable specialist. High growth rates generate positive drift in demand time series, but the smaller SKU count and concentration risk mean the portfolio is more sensitive to individual SKU performance.
Scenario S5: Zdorovye (Kharkiv) constitutes the most analytically challenging scenario. The company’s geographic concentration in the Kharkiv region, subject to active front-line disruptions throughout 2022-2024, creates extreme revenue volatility and negative secular trend. This scenario directly tests HPF-P’s ability to manage under conditions of extreme market entropy — a defining characteristic of the Ukrainian wartime pharmaceutical context described in Chapter 1.
4.1.4 Evaluation Methodology
Monte Carlo Simulation Architecture
The primary evaluation methodology employs Module M5b of the HPF-P pipeline: a 500-path time-series Monte Carlo simulation over a 12-month forecast horizon (SPEC v2.0, Section 4). This methodology is consistent with simulation frameworks employed in pharmaceutical portfolio evaluation literature (Cortade, 2006; Rogge-Solti & Weske, 2013).
For each simulation path i in {1, …, 500}, monthly portfolio revenue is generated as:

Here muhat(s,t) is the Fourier-extrapolated monthly revenue forecast from Module M3, and sigmahat(s,t) is the residual standard deviation from the OLS fit, floored at 5% of the mean to avoid degenerate distributions.
Deterministic vs. Stochastic Mode
The HPF-P system supports two evaluation modes:
- Deterministic mode (seed = 42, fixed PRNG state): Produces identical output for identical input across any number of runs. Used for audit, reproducibility, and publication validation.
- Stochastic mode (random base seed per execution): Produces statistically equivalent but numerically distinct results on each run. Used for sensitivity analysis and to verify result stability.
All results reported in this chapter use deterministic mode to ensure full reproducibility. Stochastic mode comparisons are reported in Section 4.4.2.
Comparison Baseline
The equal-weight portfolio (1/N allocation, where N is the number of active SKUs) serves as the universal baseline for all strategy comparisons, consistent with the DeMiguel et al. (2009) finding that the 1/N rule serves as a robust benchmark for portfolio optimization evaluation. The Markowitz Mean-Variance portfolio (Markowitz, 1952) provides an additional reference point representing the canonical classical optimization approach.

4.2 DRI Diagnostic Results

The progressive shift in DRL distribution across scenarios confirms that the diagnostic engine correctly responds to increasing market volatility. Scenario S1 (Farmak, low volatility) places 81% of SKUs in DRL-5 (full multi-objective optimization), while Scenario S5 (Zdorovye, extreme volatility) places only 8% of SKUs at DRL-5, with 25% classified as DRL-1 (abstain).
Interpretation of DRL Transitions
The DRL-1 abstentions in Scenario S5 (3 SKUs) reflect the genuine information collapse experienced by Kharkiv-region manufacturers during the war. For these SKUs:
- R2 (Demand Signal) falls below 0.25 due to extreme sales volatility (CV > 2.0)
- R5 (Temporal Stability) detects multiple structural breaks via the Chow test at annual segment boundaries
- The system correctly declines to assign optimization weights, preventing false-precision allocation to operationally compromised product lines
This behavior represents a key epistemological contribution of the HPF framework: the explicit modeling of decision inadmissibility as a distinct output state, rather than forcing an allocation in all cases.

R2 (Demand Signal Strength) emerges as the primary differentiating dimension, exhibiting both the highest standard deviation and the highest correlation with the composite DRI score. This finding is theoretically consistent: under conditions of elevated market entropy (Chapter 1), the quality of the demand signal is the primary determinant of analytical readiness.
R5 (Temporal Stability) shows the narrowest standard deviation (0.071), reflecting that structural break detection via the Chow test is a conservative diagnostic that mainly fires in extreme disruption scenarios (S5). In standard market conditions, temporal stability is high across most products.
4.2.4 Effect of Data Quality on DRI: Missingness Penalty on R2
The HPF-P implementation applies a missingness penalty to the R2 dimension that directly reflects incomplete data records:

Without this mechanism, the system would apply mean-variance optimization to a SKU whose demand signal is primarily an artifact of linear interpolation rather than actual market observations — a classic “garbage in, garbage out” failure mode.

4.3.3 Why Profit-Max and Momentum Outperform Conservative Approaches
Profit-Max (Strategy 6) achieves the highest raw revenue gain (+52.1%) and Momentum (Strategy 3) the second highest (+48.3%), yet neither is selected by the HPF-Ensemble as the optimal strategy in risk-adjusted terms. The explanation lies in three interconnected mechanisms:
Concentration Risk. Profit-Max places disproportionate weight on the top 3-4 SKUs by margin*forecast score, creating a highly concentrated portfolio. In Scenario S1 (stable market), this concentration is rewarded because the high-scoring SKUs outperform. However, concentration amplifies drawdowns: Profit-Max’s maximum drawdown of -12.7% is the worst among all strategies.
Volatility Amplification under Momentum. The momentum factor (rrecent/rolder)^3 is a highly nonlinear transformation that amplifies recent winners. In a stable, growing market (S1), this correctly identifies the trend-following SKUs. However, the cubic exponent makes momentum weights extremely sensitive to short-term noise.
Conservative approaches (Risk-Parity, DRI-Weighted) underperform because the S1 market environment has positive expected returns for most SKUs. Inverse-volatility weighting reduces exposure to the highest-return products precisely because they tend to exhibit more variation, sacrificing expected return for variance reduction. In a high-expected-return environment, this tradeoff is unfavorable.
The HPF-Ensemble corrects for these individual strategy deficiencies by averaging across all seven non-baseline strategies. The ensemble mean suppresses the concentration bias of Profit-Max, smooths the momentum noise, and preserves the DRL-informed structural information from DRL-Grouped. The result is a portfolio that achieves the highest Sharpe ratio (2.05) and the best Sortino ratio (2.67) of any strategy — demonstrating superior risk-adjusted performance even though its raw revenue gain ranks 3rd.
This empirical result validates the theoretical ensemble principle articulated in the HPF-P specification: the strategy with the highest total expected revenue wins the M4 quick scan, but HPF-Ensemble is recommended as the robust default.

Even with HPF optimization, 12.4% of simulation paths show the equal-weight baseline outperforming the HPF portfolio — a consequence of the unpredictable recovery timing of abstained SKUs.

4.5.3 War-Context Implications for Ukrainian Pharma
The war-context analysis of Scenario S5 has direct implications for portfolio management practice of Ukrainian manufacturers operating in conflict-affected regions. Three specific HPF-P behaviors are relevant:
1. Structural break detection (R5 — Chow test). The Chow test systematically identifies temporal discontinuities in SKU demand series corresponding to major military escalation events. SKUs affected by structural breaks receive reduced R5 scores and are classified at lower DRL levels, prompting more conservative allocation strategies. This adaptive response is absent from static Markowitz or BCG matrix approaches.
2. Observability-based regulatory scoring (R4). The R4 scoring maps the three-tier observability classification (high/medium/low) to regulatory stability scores. In Scenario S5, multiple SKUs receive “low” observability ratings due to supply chain disruptions affecting demand data collection. The resulting R4 penalty propagates through the DRI composite and triggers DRL downgrades.
3. Explicit abstention as a legitimate output. The HPF-P framework treats “I do not have sufficient information to allocate capital here” as a valid and valuable output. This is particularly important in the war context, where the alternative — forced allocation based on extrapolation from pre-war data — would systematically overestimate demand for disrupted products and misallocate scarce manufacturing and marketing resources.
4.6 Discussion
4.6.1 HPF Advantage: Revenue and Risk Summary
The experimental results across all five scenarios establish a consistent pattern of HPF advantage over the equal-weight baseline:
- Revenue Gain Range: +31.8% (Zdorovye, extreme disruption) to +55.3% (Yuria-Pharm, high-growth)
- Median Revenue Gain: +38.2% (Scenario S1 representative value)
- Sharpe Ratio Improvement: +0.68 to +1.12 across scenarios
- CVaR Improvement: +35-45% (higher worst-case revenue floor)
- Probability of Outperformance: 87.6-94.2% across scenarios
These results are consistent with the theoretical prediction of Chapter 2 that DRL-stratified optimization should outperform uniform strategies by exploiting heterogeneity in decision readiness quality. The finding that HPF-Ensemble consistently outperforms individual strategies on risk-adjusted metrics — even when individual strategies achieve higher raw returns — corroborates the ensemble principle from financial econometrics (Timmermann, 2006): strategy diversification provides variance reduction benefits analogous to asset diversification.
4.6.2 Comparison with Traditional Portfolio Approaches
Markowitz Mean-Variance (MV)
The traditional Markowitz (1952) MV optimization faces three specific limitations in the pharmaceutical context, all of which HPF-P addresses:
Limitation 1: Estimation error amplification. MV optimization is notoriously sensitive to errors in expected return and covariance estimates (Michaud, 1989). In pharmaceutical portfolios where demand data is sparse, noisy, or structurally broken, the covariance matrix is estimated with substantial uncertainty. HPF-P’s DRI diagnostic explicitly quantifies this uncertainty and prevents application of variance-minimization when the variance estimates themselves are unreliable.
Limitation 2: No mechanism for abstention. Standard MV requires a complete return vector, forcing allocation to all SKUs regardless of data quality. HPF-P’s DRL-1 abstention mechanism eliminates this requirement.
Limitation 3: Single-objective optimization. MV optimizes the return-variance tradeoff but ignores other dimensions relevant to pharmaceutical portfolio management: price elasticity (demand fragility), regulatory stability, and market observability. HPF-P’s DRL-5 multi-objective optimization explicitly incorporates elasticity and risk score alongside profit potential.
Black-Litterman
The Black-Litterman (1992) model improves upon Markowitz by incorporating investor “views” as a Bayesian prior. In the pharmaceutical context, this corresponds to expert judgment about SKU performance. The HPF-P R5 dimension (Temporal Stability via Chow test) captures a related but formally distinct concept: empirical structural stability of demand patterns, detectable from data without requiring explicit expert views.
A future hybrid approach combining the Black-Litterman Bayesian updating framework with HPF-P’s DRI-stratified optimization is identified as a productive research direction (Section 4.7.2).
BCG Matrix / GE-McKinsey Grid
Traditional strategic portfolio tools classify products qualitatively along two dimensions (market growth and competitive position). These tools provide strategic narratives but lack quantitative rigor: they do not produce portfolio weights, cannot handle uncertainty formally, and do not adapt to the quality of the underlying data. HPF-P can be understood as a computationally rigorous extension of these frameworks: the DRL level is a quantitative analog of the BCG quadrant, and the multi-strategy optimization replaces qualitative resource allocation rules with mathematically tractable optimization.
4.6.3 Limitations
The following limitations of the present experimental study are acknowledged:
1. Synthetic data. All experimental results are derived from synthetically generated data calibrated to market-level statistics rather than actual company financial records. While the generation parameters are grounded in published market research, synthetic data necessarily lacks the full richness of observed market dynamics.
2. No real company validation. The five company scenarios are parameterized approximations of real company contexts, not actual portfolio analyses conducted in collaboration with named pharmaceutical companies. The HPF-P framework has not been independently validated on actual company data at the time of writing.
3. Single-period optimization. The current implementation optimizes portfolio weights for a single 12-month horizon. Dynamic multi-period rebalancing may yield additional performance improvements.
4. Diagonal covariance approximation. Module M4’s CVaR/MV optimization uses a diagonal covariance matrix (independent volatility estimates per SKU). Cross-SKU demand correlations from therapeutic substitution relationships and shared distribution channels are not modeled. This may underestimate portfolio risk for therapeutically related SKU pairs.
5. Linear demand model. Module M3 employs a linear trend plus Fourier seasonal features model. Nonlinear demand dynamics, such as saturation effects in mature markets or epidemic-driven demand spikes, are not fully captured by this specification.
4.7 Conclusions and Future Work
4.7.1 Summary of Experimental Findings
The experimental validation of HPF-P on the 20-SKU Ukrainian pharmaceutical portfolio dataset yields the following principal findings:
Finding F1: DRI correctly stratifies pharmaceutical SKUs by decision readiness. The five-dimensional DRI diagnostic produces consistent, interpretable classifications across all SKUs and scenario contexts. The R2 (Demand Signal Strength) dimension is the primary discriminating factor, with the missingness penalty mechanism preventing spurious high DRI scores for data-deficient SKUs.
Finding F2: HPF-Ensemble achieves +30-55% revenue gain over equal-weight baseline. Across all five company scenarios, the HPF-Ensemble strategy delivers consistent and substantial revenue improvements. The gain is positively related to the degree of heterogeneity in SKU decision readiness.
Finding F3: HPF-Ensemble provides superior risk-adjusted performance. On every risk-adjusted metric — Sharpe, Sortino, Calmar, CVaR-95 — the HPF-Ensemble outperforms the equal-weight baseline and individual optimization strategies. The Calmar ratio of 1.72 (vs. 0.89 baseline) confirms that the performance improvement is not purchased at unacceptable drawdown cost.
Finding F4: DRL-1 abstentions provide war-context downside protection. In Scenario S5 (Zdorovye), the three DRL-1 abstentions reduce maximum drawdown by 4.7 percentage points relative to equal-weight allocation, with the HPF framework maintaining an 87.6% probability of outperformance even in the extreme-disruption scenario.
Finding F5: HPF outperforms Markowitz MV while addressing its three core limitations. The DRI diagnostic framework resolves the estimation error amplification, forced-inclusion, and single-objective limitations of classical MV optimization, producing both higher expected returns and better downside protection.
4.7.2 Contribution to Pharmaceutical Portfolio Management Science
This dissertation makes the following scientific contributions to the field of pharmaceutical portfolio management:
Theoretical contribution T1: Decision Readiness as an organizational diagnostic construct. The DRI/DRL framework introduces “decision readiness” as a formally defined, multi-dimensional construct that bridges information quality assessment and optimization algorithm selection. This construct fills a gap in the pharmaceutical portfolio management literature, which has historically conflated analytical sophistication with analytical appropriateness.
Theoretical contribution T2: Epistemic humility as an optimization principle. The explicit modeling of DRL-1 abstention as a valid and valuable output constitutes a formal instantiation of epistemic humility in optimization: the recognition that not allocating is sometimes the optimal action. This principle is absent from all classical and modern portfolio optimization frameworks.
Methodological contribution M1: Five-dimensional diagnostic decomposition of demand signal quality. The R1-R5 framework provides a replicable, mathematically specified methodology for quantifying information quality in pharmaceutical time-series data. The formulas for R2 (missingness-penalized demand signal), R3 (tail risk observability via tanh transformation), and R5 (structural stability via Chow test) are novel contributions to pharmaceutical data quality methodology.
Empirical contribution E1: Quantitative benchmarking of multi-strategy pharmaceutical portfolio optimization. The systematic comparison of eight optimization strategies across five market scenarios on a realistic pharmaceutical dataset provides the first comprehensive empirical benchmark for multi-strategy optimization in the Ukrainian pharmaceutical context.
Practical contribution P1: HPF-P as a deployable decision-support tool. The HPF-P platform (FastAPI backend, WordPress frontend, deterministic audit trail) deployed at hub.stabilarity.com represents a production-grade implementation demonstrating that the academic contributions of this dissertation are directly deployable in pharmaceutical industry settings.
4.7.3 Future Research Directions
Direction D1: Real data validation. The highest-priority future work is the validation of HPF-P on actual company portfolio data from one or more Ukrainian pharmaceutical manufacturers. Bayesian updating of DRI dimension weights based on historical predictive accuracy is a natural extension.
Direction D2: Additional ML models for demand forecasting. Module M3 currently implements linear Fourier-trend OLS models. Future implementations should benchmark against gradient boosting methods (XGBoost, LightGBM), neural forecasting models (N-BEATS, Temporal Fusion Transformers), and Bayesian structural time-series models. The DRI framework’s R2 dimension should penalize overfitting in data-scarce regimes when switching to more complex models.
Direction D3: Multi-period dynamic rebalancing. The single-period model should be extended to a multi-period Markov decision process formulation in which portfolio weights are updated each period based on new information. The DRL level functions naturally as a state variable in such a formulation: transitions between DRL levels trigger algorithmic strategy transitions.
Direction D4: Cross-SKU correlation modeling. The diagonal covariance approximation should be replaced with a structured correlation model capturing therapeutic substitution effects and distribution-channel co-dependencies. Shrinkage estimators (Ledoit-Wolf, Oracle Approximating Shrinkage) are appropriate for the small-sample pharmaceutical context.
Direction D5: Black-Litterman hybrid. The integration of Black-Litterman Bayesian views with HPF-P’s DRI-stratified optimization represents a theoretically principled avenue for incorporating expert judgment in a formally auditable manner, with the Black-Litterman mixing parameter governed by the DRI score.
Direction D6: Regulatory compliance formalization. Future versions should incorporate formal regulatory compliance constraints from Ukrainian pharmaceutical law (MOH Order No. 1547/2022; EU GMP Annex 11) into the optimization problem, ensuring portfolio weights respect minimum supply security constraints for essential medicines.
Conclusions to Chapter 4
The experimental evaluation presented in this chapter provides comprehensive empirical validation of the HPF-P Holistic Portfolio Framework across five distinct market scenarios. The results confirm all four experimental objectives:
- O1 (Diagnostic validity) is confirmed: The DRI/DRL engine correctly classifies SKUs from DRL-1 (abstain, 25% of SKUs in extreme-volatility scenario) to DRL-5 (multi-objective optimization, 94% in stable-market scenario).
- O2 (Optimization efficacy) is confirmed: HPF-Ensemble delivers +31.8% to +55.3% revenue gain over equal-weight baseline across all five scenarios.
- O3 (Risk characterization) is confirmed: HPF-Ensemble outperforms the baseline on all six risk-adjusted metrics, with Sharpe ratio improvements of +0.68 to +1.12 and CVaR improvements of +35-45%.
